What a fractional CMO actually does inside an ecommerce business

A fractional CMO owns the strategic layer above your ad accounts. In practice that means four things: growth strategy, budget logic, the reporting rhythm, and decisions about vendors and hires. It is a part time senior role, not a part time version of your media buyer, and the difference between those two matters more than the title does.

What does a fractional CMO actually own?

Four areas, and they hold whether the business is already large or still climbing toward it. Growth strategy: which channels get priority over the next two quarters, what the offer and margin structure can support, and what the brand is willing to trade in order to grow. Budget logic: where the money goes and why it goes there, so that a spend increase in one channel is a decision rather than a drift. The reporting rhythm: one set of numbers everybody agrees on, reviewed on a fixed cadence, so performance conversations start from the same place every time. Then vendor and hiring decisions: which agency stays, which freelancer gets replaced, whether the next hire is a media buyer or a retention lead. Those four cover most of what a senior marketing leader is actually paid to do, and none of them require sitting inside the ad account.

What the role does not own

Three things, and naming them early prevents most of the disappointment I see in these engagements. Day to day ad operations: the role is not in the account adjusting budgets at nine in the morning, and a brand that needs that should hire or contract a buyer. Creative production: a fractional CMO sets the creative strategy, the testing framework and the bar a concept has to clear, but does not shoot, edit or write the ads. Availability: this is a part time engagement measured in agreed days, so a question at ten at night gets answered the next working morning. A fractional CMO service is scoped around decisions, not coverage. If what the business is short of is hands rather than judgment, a strategist will not fix that, and the engagement will feel expensive for reasons that have nothing to do with the fee.

What does a week actually look like?

Less than people expect, and far more structured. A typical week opens with a data pass: blended revenue against blended spend, contribution margin where it is available, and any channel that has moved outside its expected band. Then a working session with whoever runs the accounts, agency or in house, to set priorities for the week and stop the tests that are going nowhere. Somewhere in the week there is one piece of build work: a measurement fix, a creative brief, a budget model for the next quarter, an interview with a candidate. Once a month the rhythm changes to a longer review with the ownership team, where the numbers get reconciled and the plan for the next thirty days is agreed. The rest of the calendar stays deliberately empty, because thinking time is part of what is being bought.

Across six months with an athletic apparel brand, we grew sales 35.7% year to date to $9.27M while paid media investment rose 42% year over year and blended ROAS held at 3.36x. That was a deliberate choice to scale rather than squeeze efficiency, and it was measured on blended ROAS, not platform reported ROAS.
