Conversion work on a site you cannot easily change
Constraints move the work rather than stopping it. If you cannot change layout, change the offer. If you cannot touch the template, change merchandising and post-purchase. The largest effects in conversion optimization come from order composition rather than interface, and almost none of that requires a redesign.
The three common constraints
A locked platform. Enterprise systems, franchise templates, or a checkout you cannot edit on your plan. Real and usually permanent in the short term.
A development queue. Every change takes three weeks because the team is building something else. On a discipline where the median test already runs 42 days, a three-week queue before each launch roughly halves your annual test count.
Brand rules. Strict guidelines that rule out layout, colour and typography changes. Frequently non-negotiable, and frequently underestimated by agencies that have not worked inside them.
What still moves under all three
Offer structure, and it is where the money is anyway.
Thresholds, bundles, pricing presentation and subscription framing change what the customer buys rather than whether they buy. Those effects are large enough to read at modest traffic, and almost none of them require a layout change. Shopify’s average cart during BFCM 2025 was $114.70 against an $85 annual average, which shows the scale of movement available when the frame changes rather than the design.
Post-purchase is the other one. An offer after payment cannot cost you the order you just took, which makes it the only genuinely asymmetric change available, and it usually lives in a separate surface from the constrained template.
The constraint that improves the work
Working inside limits forces better hypotheses. When you cannot rebuild the page, you have to find the specific thing that is failing.
At a personal care brand we work with, brand guidelines ruled out almost every layout change we would normally reach for. The programme ran on merchandising, navigation and post-purchase instead, and post-purchase upsells alone added around 10% to average order value. Heat map data drove a navigation redesign that the analytics alone had not surfaced.
That result came from a constraint rather than despite one. An unconstrained team would probably have tested the hero image first.
The prioritisation that fits a slow queue

The principle under the table: the fewer slots you have, the larger the expected effect of each one needs to be. Small interface tests are a luxury of high test velocity, not a starting point.
What to do about the constraint itself
Price it, then decide. Most teams treat a constraint as a fixed fact rather than as a cost with a number attached.
Estimate the annual value of the tests you cannot run. If a locked checkout is costing you the ability to address the documented causes of abandonment, that has a size. Baymard’s meta-analysis of fifty studies attributes 48% of cart abandonments to unexpected extra costs at checkout, 19% to mandatory account creation and 18% to a checkout that is too long, against an average abandonment rate of 70.22%.
Once the constraint has a number on it, the conversation about removing it becomes a business case rather than a complaint.
The fixes that need no test at all
Speed, where only around 42% of mobile sites pass all three Core Web Vitals. Guest checkout. Shipping cost visible before checkout. These are documented across published research, and shipping them does not consume a testing slot or require a hypothesis.
On a constrained site these matter more than usual, because your testing capacity is scarce and spending it confirming published research is the worst possible use of it.
